This episode outlines a simple, high-margin business model for earning $10,000 a month selling AI services, using a three-tier offer ladder. The first rung is a free 15-minute mini AI assessment, designed as a low-friction entry point to engage business owners in your existing network. The second rung is a $999 paid assessment, where you identify 3–7 pain points and prescribe specific AI tools. The top rung is an AI concierge retainer, charging $1,000–$2,000 per month for ongoing implementation support, which creates recurring revenue.
The ideal client is a small business owner with 3–50 employees and $500K–$10M in revenue, who feels overwhelmed and anxious about AI adoption but doesn’t know where to start. The strategy relies entirely on warm outreach—making a list of 50 people you know, sending a simple text offering the free assessment, and then upselling. The math is straightforward: four concierge clients at $1,500/month plus four paid assessments at $999/month equals $10K monthly income, with near-zero costs beyond a $20 cloud subscription.
Key mistakes to avoid include underpricing the concierge offer, failing to qualify leads for budget, and exhausting your warm list without asking for referrals. The speaker emphasizes that referrals compound leads, and every "no" should trigger a request for introductions. To start, you should send 10 texts, download the free playbook, and use the provided scripts. The episode also promotes AI Operator Academy, which offers full playbooks and a 90-day money-back guarantee if you don’t land a client, positioning this as an accessible opportunity for anyone willing to take consistent action.
If you want to make 10k a month selling AI services, you don't need dozens of clients or a
complicated cold outreach system. You just need a simple offer ladder and it starts with a free
15 minute AI assessment, moves into a $999 paid assessment, and then ends with a $1 to $2,000
a month AI concierge retainer offer. And in this episode, I'm going to break down how each offer
works, who to sell it to, the exact text you can send to people already in your network to land
the first conversation. And I'm even going to show you the math behind the $10,000 target
and the three mistakes that can kill this model if you're not careful. Let's start with the offer
ladder. You're going to love this episode because once you see it, you can't unsee it in terms
of the opportunity and how literally anybody out there can make money with this method and
getting to 10k a month is actually not that hard. So we're going to start by talking about the
opportunity, right? What is the opportunity? How are we actually going to turn this into money?
Well, right now, right, 2026, we're about halfway through the year, everybody, whether you're a
business owner, an employee, everybody in the world is curious about AI, but very few people know
where to start. I literally had a friend tell me today that he was talking to a business owner
and the business owner asked him if Claude was a person or a website. So people don't even know
these tools exist, much less how to use them just yet. So the ladder that we're going to be going
over and how we get to 10k a month is we start with a free mini AI assessment. This is our foot in
the door. Basically, our free lead magnet that we use to get an audience with the client, then we
upsell them to a $999 paid AI assessment. After the paid AI assessment, then we sell them on a
anywhere from $1 to $2,000 per month, what we call AI concierge engagement. And that's just
done with you consulting where we help the client implement everything that we found during the
paid assessment. So if that sounds confusing, I'm going to break it all down for you here shortly.
It's actually super simple at the end of the day. Now, why is it that anybody can do this? Because
we're not doing any code outreach here. We're not making code calls. We're not doorking. We're not
sending DMs. We're literally using the people that we already know our phone contacts for our funnel.
And I'll explain what that means in a second. And as far as the math, if you have 4 AI concierge
clients and you're doing 4 paid assessments per month, that's 10k a month right there. So we'll
get into the math at a deeper level here shortly. But just know that we're talking like 8 clients.
We're not talking a crazy number 50 to 100 people that you need to sell this on to make 10k a
month. It's actually way simpler than you realize. So the ideal customer at the end of the day,
there's two layers here. There's you watching this or listening to this. And then there's your
ideal client. So the ideal person to be selling this offer, you listening to or watching this,
you're probably a solar printer or you own an agency or you're a consultant of some sort. Or maybe
you don't own a business at all. Maybe you're just getting into the world of selling AI services,
you want to make money selling AI. That's who you are. And chances are you're a perfect fit for this.
And your ideal client are these business owners that you already know. Think about it. You
probably know 20, 30 maybe even 50 or more people who own small businesses either in your community
or around the country. These are people that you know you can know from the gym or that you know
from church or these are like the parents of your kids friends or friends of yours that you know
that own businesses. Chances are you probably already know 30 to 50 of your ideal client. You've
just never reached out to have a very simple conversation with them about AI. So the ideal
customer is very straightforward. And to go even deeper on your ideal client, not just small
business owners, but small business owners that are more than just solar printers. So your ideal
client for this offer is going to have three to 20 employees, maybe even up to 50 employees,
doing you know 500 K to $10 million a year in revenue. And the reason we want to target those
people and not necessarily solar printers is solar printers are going to have the budget required
to pay us what we're worth when we talk about these specific offers. So again, we're not targeting
like big national corporations, but we're also not targeting the one or two person businesses.
We're kind of in that middle speed spot of which there are millions of business owners like that
all around the country. Now what is the painful problem that we're going to be solving? What is the
actual pain point that we're going to be able to fix? So at the end of the day, this ideal client,
they don't have an AI problem necessarily. They have a where do I start problem? Because think
about it, all of these people that are your ideal customer for this offer, they're drowning in manual
work. They're working 40, 50, 70, 80 hours a week. They know that they need to be implementing AI,
but they simply don't know where to start. And because of that, they have a lot of anxiety around
getting left behind around knowing that their competitors are starting to implement AI,
and they have not yet done it. So they're just getting more and more behind by the day. Like,
we're in such a perfect opportunity where there's a massive gap between people like me and people
like you watching this who know a little bit about AI and the everyday business owner who knows
they need this stuff, but they don't have time to learn it. So we want to capitalize on that
opportunity while we can, which might not be an opportunity two or three years from now. So we
got to get in while we can. Now, most of these business owners, you know, they've tried chat GPT-1s
or maybe they've tried Claude. Most of them have probably never even heard of Claude,
but at the end of the day, they've probably tried it a couple of times. They got a mediocre result
and they just gave up. They're like, oh, AI doesn't work for me or, you know, I don't have the time
required to really make AI work for me. And that's where we come in and kind of act as what I call
the technical translator, which we'll get into here shortly. And these business owners,
they need a prescription. They need somebody who can come in, point to specific things that they're
doing in their business and prescribe specific AI tools or specific AI-powered workflows that
can help them. They don't need more generic tool recommendations, right? This is this client does
not need your, you know, Instagram reel that says, hey, top 10 AI tools for business owners,
because it's not specific to them. They need something specific. That's what a prescription is.
When a doctor prescribes you a medication, they're not just prescribing you an over, you know,
an over-the-counter medication because that anybody can go and get that. They're prescribing
something very specific to your need. That's what we're doing here. And the reason why this
works so well in going to your existing network is they trust a friend, aka you, before a cold
email from a stranger or a cold call from a stranger. So if we can really position ourselves
properly and I'm going to give you the exact script to do so, then we have a really good chance
to get in front of these people and turn them into customers. Now we're going to go into the offer
ladder here in a second. I actually have a free resource that I'm going to give away to you guys
as well. It is the full playbook for how we run the mini AI assessment, which is our foot in
the door offer. And I'm going to show you that free resource in a second. But before we get into
the offer ladder, just want to preface this by saying, we actually have a community called AI
Operator Academy. So everything that you're going to see in this video today is kind of like the
surface level. If you want to go super deep and be essentially handed the AI assessment and AI
concierge, businesses in a box, all the scripts, all the templates, all the skills that run the whole
thing for you. We give that to our community members inside AI Operator Academy. So the link to
join is going to be in the description or you can go to AOA.community. All right. So this is the
three wrong offer ladder. So it's one ladder, three rungs, each one builds upon the next. So the
first rung in the ladder is the free mini AI assessment. Right. This is a simple 15 minute
conversation with the business owner where we are asking them questions to uncover one main
pain point so that we can then go and do some research and find one simple AI tool that can fix
that pain point. All right. Super simple, super straightforward. We're finding one pain point.
We're prescribing one tool. The next rung in the ladder is the paid AI assessment. So if we do a
good job with the free assessment, we deliver value and showing them one tool that can benefit them.
The natural next step is, well, hey, if you got value out of that one tool, let's do the full
assessment, which is $999 and as part of the full assessment, I'm going to prescribe anywhere
from three to seven tools. So we're going to find three to seven additional pain points and then
prescribe three to seven tools for you to fix those pain points. All right. So that is what the paid
assessment is. And then once we deliver the paid assessment, the upsell from there is, hey,
this assessment tells you everything that you need to do. If you want my help and actually
implementing the things that I found for you, then you can hire me as an AI concierge for anywhere
from one to $2,000 per month. And I will work with you to implement everything that we found in
the assessment. Right. So I'll go into each of those into each of those offers deeper here.
And I've I've also done full videos on my channel. Like I've done a full video on the free mini AI
assessment. I've done a multiple full videos on the paid assessment, multiple full videos on the
AI concierge. So if you really want to do a deep dive into those offers, look for those other
videos on my channel. There's like 20, 30 minutes on each offer. So I'm only going to go over the
high level of each of those right now. But one thing I'm going to share with you because the free
mini assessment is kind of the foot in the door. We created a mini assessment playbook.
So completely free in the description or in the show notes you can download it and implement it right away and it literally walks you through the full
Mini assessment so the questions that you ask what to do between meetings how to find the actual tool that you prescribe and then two templates a
Template for meeting one and the template for meeting two how to
Basically fulfill the mini assessment flawlessly so that you can upsell at least 50% of those
people to the paid assessment right
So again each rung feeds the next and AI concierge, which is the top rung is the offer that creates recurring revenue for us
I'm personally making over a thousand dollars an hour as an AI concierge and they've all come from paid
Assessment clients that we upsell into an AI concierge arrangement right now
Let's talk about pricing and margins. So this is probably the highest margin service business you can run right now
Like I really don't know of any other business opportunity where we're making
98% net margins, which is what this business is because our only cost of goods are only cost to fulfill the service is a
$20 a month cloud subscription
That's literally the only expense that I have and I'm charging anywhere from one to $2,000 per month per client for my AI
Concierge service. So if we're doing a paid assessment at $999 on average if you're just starting out
It's probably going to take you roughly two hours to
Complete the paid assessment right we're talking all in from you know
The time that you do the discovery call with the client to the time that you've delivered the paid assessment
Gonna take you roughly two hours
So if we're charging basically $999 for that you're making about $500 an hour, right?
When it comes to the AI concierge offer which again, we're charging anywhere from $1,000 a month
If we're new up to $2,000 a month, which is what I'm currently charging the AI concierge
fulfillment process is literally just two 45-minute calls per month
So if we're doing an hour and a half of consulting per month as an AI concierge
And we're charging one to two K a month. That means we're making anywhere from $667 to
$1333 per hour, right? And if we're charging our client
1500 a month, which I had two clients at 1500 a month
I have some higher than that some less, but if we're charging 1500 a month for one and a half hours per month of our time
That's a thousand dollars an hour
Again, we have zero cost of goods other than our clawed subscription, which is $20 per month
We have no team. There's nothing required to fulfill these offers other than our time
So again, if we want to make 10 K a month in the laziest way possible
We need four AI concierge clients at $1,500 per month each and then we need to be doing four
assessments and $999 each per month, right?
Pretty simple pretty straightforward
Anybody can get four recurring clients and then four paid assessment clients per month
Especially when we're going to upsell, you know, 30 to 50 percent of every assessment client into AI concierge
So realistically, we're going to be able to get more than four AI concierge clients per month
relatively quickly if we're sticking to our script and know how to get our first client, which is what we're going to go into next
so
When we talk about getting the first client, right? It's a simple process. We're going to make a list
We're going to send a text message and then we're going to upsell. That's the entire system
So step one is you're going to make a list of
50 people you know now some people listening to this they're going to be like, oh, I don't know 50 people
I only know 15 or I only know 25 fine, right?
Just make a list of as many business owners you know the more the better
And I want you to really go deeper. I want you to rack your brain not just people in your immediate circle
but think about
people that you've like interacted with on LinkedIn
immediate contacts pass clients local business owners maybe that maybe you don't even know them personally
But maybe they're the owner of like the restaurant that you go to three days a week
But you're on a first-name basis with the owner, right?
Like somebody like that is going to count people from your country club people that you know from your gym
Your personal trainer like I guarantee you if you really spend 30 minutes doing this exercise
You can probably find 50 people
So we're going to make that list you know put them in a Google sheet or a Google doc or write it on a piece of paper
And then you're going to send the text message that I've laid out below
So feel free to screenshot this. I'm going to read it out for those you listening on the podcast
You're literally going to say hey name
I've been going deep on AI and I'm taking on one or I'm taking on one more
free mini assessment clients this month
15 minutes
I'm going to find one pain point in your business and prescribe one AI tool to fix it
Worst case you learn something best case you save real time or money do you want in
You're literally just going to send that text message and if you send that text message to even 10 people
You're probably going to get six responses of those six responses. You're probably going to set up
three assessments on average many assessments
When you do the three free many assessments then
We deliver the free assessment and then we offer the $999 version, right? We upsell the full paid assessment
And if we do three free assessments, we are probably going to get one to two paid assessments
Right, so if we send 50 text messages like I'm recommending
We're probably going to get you know, 15 to 25 mini assessments that we can set up and from that we're probably going to get five to seven paying clients
Right, it's truly that simple like people love to overcomplicate this
But most people aren't willing to send the 50 text messages
Which is why they don't make money doing this
Now if you get a no, that's actually a win because every no is a situation where we're going to ask for a referral
So let's say we send that text message to a local business owner and they're like oh no like I'm not really interested
Thanks for the offer though
You'd reply and say hey no problem. Um, thanks for getting back to me. How about this? Are you willing to
Put me in touch with two other business owners that you know
That are interested in learning about AI and and want some help implementing this stuff. Would you be willing to do that?
And I bet 50% of your nose end up giving you one to two referrals
So that's how we can still you know, you know, quote unquote monetize a no
And again, it's that playbook
We make the list of 50 people we send the text that I just told you we deliver the free assessment
We upsell the paid every time we get a no we ask for a referral and every time we sell a paid assessment
We upsell AI concierge to create that recurring revenue every single month
Now there's a few things that can go wrong
So I want to make sure I'm abundantly clear about the common pitfalls and things that you can do to just avoid
You know avoid making the same mistakes that I did when I was getting started
So one thing that you're gonna that's gonna happen like this is gonna happen to everyone is you're gonna run out of your warm list
You know, you only know so many people
So what happens when you exhaust that warm list?
We're gonna ask everybody whether we did the free assessment whether we did the paid assessment
Whether we got a no or whether we got a no response if we got no response
We're still gonna do this. We're gonna ask for two referrals
Right and now the beauty of asking for referrals is one
Nobody does it, right? So it's the easiest way to get more clients yet nobody actually does it
So just by asking for referrals and making that habit you are going to get more leads period full stop
Right, and if we do that for everybody that we talk to again, whether they are a client or not
We're gonna get a ton of leads when we get those leads
Then we ask them for referrals and this is how that really compounds
So we're just constantly asking for referrals and if we do that
We're never gonna run out of warm leads or warm introductions
The second thing that can go wrong is you're going to be tempted to under price the AI concierge offer
Right, and that's because when somebody really breaks down the math
They're paying you on the low end a thousand dollars a month for one and a half hours of your time
Some people are gonna see that and say like well, oh well, I'm not I'm not willing to pay you you know
667 dollars per hour. That's crazy
Do not go under a thousand dollars a month for that offer because
This is a high-touch high-value service and we don't want to anchor to the hours spent
We want to anchor to the hours saved
So when we're in AI concierge again, this is done with you consulting where we are working with the business owner
To help them implement what we found in the assessment and also help them implement things like cloud co-work and cloud skills
To automate some of the manual processes in their business
And the results of that engagement are if you do it right
They should save a ton of time and a ton of money by automating a lot of that repetitive work
So we never want to anchor to how much time we're spending
How much they're paying us per hour is completely irrelevant if we're able to save them
5 10 15 hours per week over the course of the engagement
So never under priced concierge never priced less than a thousand dollars per month
We've got people inside AI operator academy who we just have one one member yesterday
Close a this was a six month AI concierge engagement for five thousand dollars a month
This is literally one of my students making more than I am
As an AI concierge my highest paying client is paying me two thousand a month
This community member just closed the client at five thousand a month for six months
So they're literally going to make thirty grand
Um as an AI concierge so do not under price this offer
People are willing to pay good money for somebody to kind of hand hold them in implementing this stuff in their business
now
The last potential fail
your point is, well, what if the client can't afford the actual implementation? What if they can't
afford the $1,000 a month or $2,000 a month that you would charge them as an AI concierge? Well,
we want to make sure we don't get into that situation by qualifying the leads first, right?
We want to make sure that we're not doing free assessments for people who would not be our ideal
client. So like, for example, if you come to me and you're a solopreneur doing 100K a year in revenue
and you say, "Hey, yeah, I'd love to have a free mini assessment." I'm going to say no because
even if you wanted to hire me as an AI concierge, you're probably not going to be able to afford to.
So this is where we want to make sure we're qualifying and we're filtering up front,
we're making sure that we're only doing work for people who can afford our services. It sounds
simple, but a lot of people make that mistake. They get excited because they have someone who's
interested and then they come to find out that that person doesn't even have the money to pay them,
even if they wanted to. Now, your next steps, so you've seen the model run it yourself,
just start by sending 10 text messages, right? Use the script above that I give you above,
download the free mini AI assessment playbook in the description in the show notes, run that
playbook. It's it's money for converting 50% of those free mini assessment clients to the paid
assessment, right? And come back to me and tell me how you did. And if you want the full system,
the community, the weekly support, the full paid assessment playbook, the full AI concierge
playbook, we've got so many resources inside AI operator academy to help you land your first
or next paying client selling AI services. If you don't land a client within 90 days,
we refund every dime that you spent to join the community. So you literally have nothing to lose.
If you want to join AI operator academy, the link is in the description or in the show notes,
or you can go to a.o.a.community, we'd love to see you inside and thanks for watching.
