The 80-10-10 Rule: How to Actually Delegate to AI

The podcast, sponsored by HomeServe, promotes a home repair subscription service covering plumbing, HVAC, and electrical failures, starting at $4.99/month. The host then introduces a productivity framework called the AD 1010 Rule: tasks consist of 10% defining vision, 80% execution, and 10% review. Users should delegate the 80% to AI while focusing on the creative and quality-control ends. The "Big Three" AI tools are recommended: ChatGPT for brainstorming, Claude for logical and technical tasks, and Gemini for reviews. Triangulating these models yields better results than self-evaluation. The host emphasizes moving from AI assistance (advice) to AI workflows (automated execution), often requiring paid subscriptions for full functionality. An action item encourages listeners to audit a repetitive task, apply the rule, and test the three models to reclaim time. The key message is that AI won't replace people, but those who effectively use it will have a competitive advantage, similar to how Excel empowered accountants. By freeing up energy from mundane work, users can focus on high-leverage activities.

Thanks to HomeServe for sponsoring this episode. I found out the hard way that owning a home is amazing until it's not. One minute you're sipping coffee and the next you are ankle deep in water from a burst pipe. Repairs don't care about timing and they definitely don't care about your budget. Regular homeowners insurance usually covers like the really big stuff, but not so much the day-to-day wear and tear like plumbing failures, HVAC breakdowns, electrical issues, that sort of thing. You're often on your own for those and that's where HomeServe comes in. It's like a subscription for your home. For as little as $4.99 a month, they've got your back. So help protect your home systems and your wallet with HomeServe against covered repairs. That's homeServe.com. It's not available everywhere and most plans range between $4.99 to $11.99 a month for your first year. Terms apply on covered repairs. Welcome to the Proctivity Show, a podcast where we believe that people like you can get the important things done without sacrificing your health and your family and things that matter to. I'm Tam-Fam founder of Asian Efficiency where we help people become more productive at work in the life. And it is Wednesday, so that means another wisdom when it's the episode where you are going to get an actual productivity advice in less than 10 minutes. Now we believe that just one to week a week can lead to massive productivity gains over time. So if you find today's episode helpful, be sure to subscribe, leave us a review, or reach out to us via email at [email protected]. We always love hearing former listeners. Now have you ever felt like you're working harder than ever, but you're just treading water? You wake up early, you're at your desk before anyone else, but by the end of the day, the most important things on your list are still there. It's frustrating, right? I see this all the time with high performers who get stuck in what I call the admin trap. I remember talking to a woman recently and she still remained nameless for now, but she's incredibly talented, but she was waking up every day at 4/30 in the morning just to handle email conflicts and doing admin work. She was missing out on massive opportunities like speaking engagements or high-end partnerships and creative projects just because she was stuck in the weeds every day. Does daily grind was pulling her back and she knew she could be doing higher-eleverage work, but she just didn't have the hours or the time to do so. And that's exactly where AI comes in. It's not about adding more complexity. It's about building an execution system that gives you those hours back. So I want to share with you how I've done that with her and how I save at least 10 hours a week using AI. Now the first big idea I want you to understand is that there's this rule that I call the AD 1010 rule. Most people use AI like a search engine, but I use it as an execution partner. So I call this framework called the AD 1010 rule. And the big idea that I want you to take away from this episode if there's nothing else is this. When you break down any task, the first 10% of any task is you defining the vision and the specific outcome that you want. The next part of any task is typically 80% that needs to be done, which is the actual task itself. It's the work. And then the last 10% is typically the review process or the QA. This is where you go over what was actually created. And then making sure that you cross everything off, then it's ready to go to be out there in the world. If you're delegating any task, the same process is true as well. You define division, you figure out what the definition of done is, you give it to somebody. They do hopefully 80% of the work. And then the last 10% is you're reviewing the work. Well, guess what? With AI is exactly the same thing. You want to get really good at defining division, defining what the definition of done is, let the AI do 80% of the work. And then the last 10% is you reviewing the work and then doing final tweaks before it goes out to your customer or it's being put out in the world. So you want to focus on getting good at the first 10% and then the last 10% and let AI do the middle 80% the groundwork, the drafting, the data crunching, all the boring stuff that most of us don't want to do because we want to focus on the higher leverage stuff. So figure out how can you leverage the 80 1010 rule every single day? And what's the skill gap that you need to close in order to do this almost every day multiple times a day? Okay. Now, the second big idea I want you to understand is to master kind of like what I call the big three. So if you think about the frontier models and AI right now, it's chat GBT, it is Claude, and it is Gemini. Even though there's so many things coming out every single week, it's quite overwhelming to be honest, the big three is really what you should be focusing on. And what I like to do is actually I like to use all three whenever I can to get the work done faster. HomeServe has helped home orders like you for over 20 years with a trusted national network of 2600 local contractors. Now my wife and I have owned homes for 23 years now and there have been so many times that looking back, I think, "Ugh, I wish I knew about home served back then." There was this one winter where our furnace died and we were without heat at the worst time. It was so annoying and expensive. I could have just contacted home served back then. So help protect your home systems and your wallet with home served against covered repairs. It's not available everywhere and most plans range between 499 to 1199 a month for your first year. So for example, I think chat to you right now is the best strategist is great for brainstorming. It's great for creative work and type of research. It's kind of like having a world class research analyst next to you that has written and studied every single book. It's kind of like having a world class research analyst at your fingertips at all times that has read every single book, has real life experience and can give you some really interesting ideas and insights that you would otherwise never get on your own. So use chat to be tea for that. Claude in my opinion by Anthropic is the best for deep reasoning, complex logic and sort of technical work. Think Excel, financial modeling, coding, technical tasks. Claude is by far the best at it. And so it's very common that I'll do something in chat you be first. Get really creative, have like a wide range of options and then I start narrowing it down and have Claude execute it. And then typically if I want to have a second or third opinion, then I'll use Gemini, which is Google's model, to look at it and see if there's anything else that I would want to have either after Claude is on or even before I give it to Claude. So if I'm brainstorming, I'd be in chat you be tea. I might sometimes go to Gemini and get a different perspective for flesh it out. And then I go to Claude and execute it or the other way, which would be start with chat, have Claude execute it and then have Gemini review it. Because typically the AI models do a really poor job evaluating themselves. If they're evaluating themselves, they would say, yeah, this was great. Let's move on. But if you have other AI evaluating other AI, you typically get a much better outcome. So I want you to start figuring out this triangulation process for yourself. And you can do this with the free accounts just to get started. And the more you do this, the more you start to realize how powerful this and how they can do 80% of the work for you as well. Okay. Now the third and final thing is we're at a date in place right now with AI where we can go from assistance to actual getting work done. So when chat you be first came out, it was really good and it still is telling you what to do. It will give you ideas. It will write you a draft. But it doesn't actually do anything beyond that. We are in a place right now where you can have the AI models do stuff for you as well. So for example, you could brainstorm with chat you BT, but how nice would be instead of saying, Hey, here's the email that you have to copy and paste, then it will actually put the draft in your email inbox as well in your voice that matches whatever your calendar looks like. And that is all possible today. And so I want you to figure out how to make that jump from what I call AI assistance to now AI workflows. And if you want to take it one step further, this would be AI agents, which is something I could talk a whole episode about. That would be where now digital employees are actually doing the work for you. But for most people, I recommend that you go from AI assistance to AI workflows. And so I recommend that you start using Claude, specifically co-work, which is their feature, which is typically on their 20 bucks a month plan. Because this is the tool that allows you to go from AI assistance to not it actually doing the work for you. So right now, we're in a place in time where you kind of have to pay for AI for having it to do work for you, because they have to pay for compute power and everything to really simplify it. If you're on the free accounts, it's great for telling you what to do and summarizing and doing research. And that is a huge time saver. If you want to make the jump to having the AI do the work for you, this is where you will have to get to pay to play unfortunately as it is right now. So I hope this happens. episode is helpful. If you do all these things, this is how you're going to get back a ton of time. And this is how this lady I was telling you about got a ton of time back as well. So as I always like to end things with an action item. So I want you to perform a quick comfort audit. I want you to figure out what's one small repetitive task that kind of annoys you right now. Maybe it's drafting the weekly report or summarizing a bunch of meeting notes or drafting a bunch of emails. And I want you to use the big three this week and kind of play around with them. Use chat, use cloud, use Gemini to handle the middle eight percent of the task. So you get comfortable writing down division, letting AI execute it and then you doing the final review. And I think if you do this for one annoying task this week, you start to realize how much time you'll be able to save and have the AI do a lot more work for you. All right. Because the truth is AI won't necessarily replace you, but it is the person using AI that will have a massive advantage. And it's that transition going from the calculator to Excel. It didn't eliminate accountants. It just allowed them to be more strategic and take on more work and create more value. So I want you to use these tools to free up your energy for the work that actually matters and moves the needle. Okay. Thank you for listening. We'll appreciate it and I'll see you next week.

FAQs

The AD 1010 rule means you define the vision and outcome for the first 10% of a task, let AI handle the middle 80% of the work, and then review and tweak the final 10% yourself.

The big three are ChatGPT for brainstorming and creative work, Claude for deep reasoning and technical tasks, and Gemini for additional perspectives or review.

You can triangulate by using ChatGPT for brainstorming, Claude for execution, and Gemini for review, as AI models often evaluate themselves poorly but give better results when evaluating each other.

AI assistance tells you what to do or drafts content, while AI workflows, like Claude's co-work feature, actually execute tasks for you, such as putting drafts into your email inbox.

Free accounts are good for summarizing and research, but to have AI execute tasks like drafting emails or managing workflows, you typically need a paid plan due to compute costs.

A comfort audit involves identifying one small repetitive task, like drafting reports or emails, and using the big three AI models to handle the middle 80%, freeing up your time for higher-leverage work.
