You've hired the right people, you've trained them, you've had the conversations, and somehow they're still performing at 60% of what you know is possible. And that's the trap. Because if you're still the most important person in your business, that you're not building a business, if you're building a job, you can never leave. So here's what we're doing today. By the end of this episode, you're going to know why your team is underperforming, and I promise you it's not what you think it is. You're going to walk away with a nine minute morning framework, three parts, step by step, that makes your team's daily target visible, personal, and theirs. And you're going to see the exact math behind adding $100,000 to your salon in the next 12 months, not from a new hire, not from more clients, from the people who are already standing behind your chairs. This is the one habit I installed in my first five years, and you can run it tomorrow morning. Let's get into the episode. I want to take you back to the early years of my salon. I was the one who was fully booked on the floor doing the most hours, bringing in the most revenue, and somehow taking home the least. Team members came and went, and for a long time I thought it was the suburbs fault. Couldn't be me, had to be the suburb, and then Lee arrived, and Lee was something else. Technically, she was better than me, cleverer, more creative, and clients loved her. She made more money than I did, and she was exactly what I thought I'd been waiting for. The problem was, she did it her way. So when she left, and she did leave, she took every single one of her clients with her. And I was back to where I started, worse than where I started, because I'd built my revenue around one person, and that person was gone. And I remember standing there thinking, I can never go through this again, not the losing, not the starting over, but the realising I had built something that couldn't survive without a superstar. Ah, so I stopped waiting for the right person, and I built a system, a system that was stronger than my weakest team member, a system that didn't need a Lee to hold it up, a system that made performance predictable. Regardless of who was standing behind the chair, that system is what I want to give you today. And here's what most salon owners get wrong when their team isn't performing. They go looking for a motivation problem, they run another meeting, they try another incentive, they have another one-on-one, and when nothing changes. Because it was never a motivation problem, and it was a visibility problem. Your team cannot perform to a target, they cannot see, think about it. Your team shows up, they do their clients, they go home. And most of them are genuinely hoping they're hitting target without knowing what the target is, where they're up to, or what they need to find between now and Saturday. They're guessing, and you can't close a gap, you can't see. That's the only thing standing between where your team is right now, and your next $100,000. Not attitude, not the wrong people, visibility. When the target is visible, daily, personally, specifically, something shifts. Your team stops drifting from one client to the next. They start owning the number, and nine minutes every morning is all it takes. I call it the morning huddle, nine minutes. Before the first client walks in three parts, three minutes each, and here's exactly how it works. And you always start with a win, and I know that might sound simple. But there's a reason for it. When you open with a win, it fires dopamine into the brain. The brain shifts into something positive. Open, motivated, ready. If you start cold, straight into numbers, straight into what everyone needs to do that lands flat. Your team walked in from the chaos of their morning, getting the kids out the door, running late, spilling coffee. They haven't mentally arrived yet. A win does that. It pulls them into the room, and here's the other thing that happens. When your team hears each other calling out wins. People want to be on the winning team. It's contagious. So what counts as a win? Anything. Progress toward the weekly target. I'm halfway through the week and halfway to my number. I'm on track. A client moment. I did Sarah yesterday. Let's get back to the episode. Number one, revenue done so far this week. Run the report Monday to today. What has each team member brought in? Number two, future value already booked. That's the report that tells you what's already sitting in the appointment book for the rest of the week. And what is the value of the bookings already there? Number three, the gap. Revenue done so far plus future value already booked. Subtract that from the weekly target in what's left left. That's the gap. That's how much each team member needs to find between now and the end of the week. Then divide that by how many days or hours they're working. And that becomes their number for today. Not a vague do better, not a generic. We need a strong week. A specific number. That belongs to them that they can go hunting for. $180 today. $220 today. $95 today. That's the gap. And now they can see it. Now they can close it. Now you make a plan. But every client in that team member's appointment book today, you spend 30 seconds looking at their history. When did they last come in? What did they have? Look back three visits. You'll find patterns. She has a cut. Then foils, then a cut. Then full color. Where is she up to in that cycle? When did she last by home care six months ago? You know she's washing her hair. Just not with your products. The past tells you exactly what today's appointment could look like. And then you ask the question. Write this down if you can. Because this is the line that gets your team over the hump. If money wasn't an objection for this client, if she just won a million dollars, then what would you actually do for her today? Write it down. Plan the 10 out of 10 experience. Because here's what happens otherwise. And your team member walks up to that client and thinks she probably can't afford the full head. She's already had a big service. I don't want to push it. And they've made the decision for the client before the client to even sat down. That's not the team member's decision to make it. The client decides yes or no. The team member's job is to show up with the plan. So you plan the visit. You know the history. You know what you do if money wasn't in the way. And then you walk out there and you let the client choose three minutes. That's the whole huddle. 10 to 9 every morning. Before first client. Have your team arrive at 840. 10 minutes to put their bag down. Make a coffee. Get settled. Huddle starts at 850. And pay them for it. Nine minutes of pay time. Because the nine minutes pays you back five times over and what it generates. But team members who start later record the huddle, drop it in your group chat. They can watch it on their way in and know exactly what the focus is for their day. And here's the goal for the long term. You run it yourself to begin with. Learn the kinks. Get it working. Then you hand it off. A team leader, a coordinator, a senior team member. The huddle runs every morning. Whether you're there or not. That's when you know it's working. That's when you're doing it. Let me give you the number because it makes this real. To add $100,000 to your cell on in the next 12 months. Your weekly average only needs to grow by $300 more every month. $300 a week. That's $60 a day. For the whole business. Not per person. For the whole team combined. One extra retail recommendation. One booking extended. One upgrade. That the team member planned for in the huddle and offered when the moment was right. $60 a day. The huddle makes that happen. Consistently. I know this is true because I've seen it and salons all over the world. Harper, one of the cell owners I work with, was doing around $55,000 a month. When she started putting these systems in place. She was running at negative 12% profit. negative $12,000 and she installed four strategies. The morning Huddle was one of them. Revenue stayed the same, $55,000 a month and her profit went from negative $12,000 to trending at $215,000 this year. Your team wants to do well that they show up every day, they serve their clients, they want to be on the winning team, they just can't see where they're going. Nine minutes every morning changes that, not because it's motivational, because it makes the number real. When the target is visible, when it belongs to them, when it changes every single day based on exactly where they're up to, they stop guessing. They start moving and you stop being the only one in the room who cares about the number. That's the shift. Your challenge before tomorrow is this. Before you leave the salon today, well before you go to sleep tonight, run the numbers for your team. Revenue so far this week, what's already booked, what each person needs to find, arrive tomorrow morning with those numbers in your hand, run the Huddle.
