He makes group texts orderly and effective. That's right friends, the former Davey CEO. Garrett Unkabach, a man who somehow gets 14 guys to stop sending memes and actually make a decision. And with that being incredible power. I was wondering where you were going with that one. Do you know what Nick? Today's the day. Today's the day. Today's the day. Don't get us in big context because I am excited for this one. What I am going to do is lead us into a focused mode for this episode. We got a lot to cover. Let's crush this one. Yeah, this one. This one. This is our short cast that's super tactical. And this is one that I know factually a lot of people who are listening to this can relate to. And dare I say I would say the vast majority of people are probably in this situation. And here's what it is. It's how to lead from the middle slash deal with a bad leader. I will say I worked a lot of different companies. I feel like I get to have the careers of like 10 people compressed into my actual careers. Because I work with so many different clients for three, six, 12 months at a time. And you move on. And that's by design. And I'll have multiples. And leadership is one of the most consistently lacking skills in all society. I think if I said to you, if we took a poll of all our people said how many of you have a great leader right now, I think we would have a very small percentage. So I've had the chance to work with dozens of very large successful companies in the industry. And I think that's the most important thing that I've ever done. I've been working with companies in the amount of leaders that I've worked with that I would consider like, man, that guy's admirable. Like I want to be just like him. I've met a few of those in my life. And so if you work for one of those people, you're so blessed. But the truth is the majority of people like I would say probably more than 80% get to work for somebody like that. Those people are incredibly rare. And sometimes we have that expectation of the way that our lives should be or situation should be. I want to not interrupt, but I want to like speak directly to the prompt that you gave because this is really about how to lead from the middle. But the question a lot of people would ask is how do I deal with the bad leader? And what you're asking me is like how do I control something I can't control? How do I make somebody be something? How do I get a better CEO or a better leader at my job or a better leader on this team or a better leader at my church? That's beyond your control. The real question is how do you lead from the middle? And as we get into this, I'm going to talk about really what leadership from the middle looks like. God, remember that God is in control of all of us. And if what you get focused on is like how big the red sea is or you get focused on how big the giants are and you get focused on. Here's why it can't work. Here's the problem that we have. What you all you're going to stop the situation and you're also going to stop your own personal growth and development. Right? You're saying, well, we can't win here because of who that person is. One of the big learning moment in Nick's life on something that we were working on together. Not a leader above Nick, but a leader, a person that Nick was leading. Nick said like I'm having a hard time leading this person and he wanted to just write that person off. And I said, Nick, if you do that, you are putting a limitation on your leadership ability. What you're saying is I can lead anybody except that type of person. And so if I ever get one of those again, I can't lead them. I said, do you want to say that? Does that a limitation you want to put on yourself? And I would say the same thing to anyone who wants to. Like if you listen to this podcast and you would ask the question, how do I deal with a bad leader, I'm going to assume it's from the heart of like, I can because I want to win. Because I want to be my best because I want to advance the kingdom. Because I want to do everything that God's put me on the earth to do. And so what I want to tell you is that you not having the best leader in the world, you not having Jesus as a leader in your life. It's not a limitation on you. What do you think Jesus would do if he was put into situation? Is he going to say like, well, man, that CEO is really not a great guy or that, or I don't think this pastor is the best person. He's not, Jesus is able to bring what he brings from exactly where he's at. Right. And this is what I'm going to talk about today is what Nick's going to talk about today. Isn't just how to deal with a bad leader, but how do we lead from the middle? How do we add value from a place that isn't the place of ultimate control? Because there's really only one person who has that. And that's God. God's the only one who has ultimate sovereignty. You know what? Even even the president of the United States, even Jamie Diamond leading the economy. You know what? These people realize they can't control near as much as they would like to control. Yeah. And we have such a need for that. What you said, you about, you didn't say like this, but people get focused on the wrong lie. You said like that in the prep. That to me, this is, this is so common. Like getting your focus under control. I would say is like the first thing you need to realize because when you're in a bad situation, and I like, like I said, I, I've involved in multiple companies. And you know what people love to talk about? All the different ways the leaders are missing it. And it can become like a disease where you just repeat yourself. And so like, yes, you, you're aware of what limitations it feels like you're having. But if all you ever do is focus on the limitations, guess what you stop doing? Growing because all your doing is just like, well, there's this, there's this block here. I can't do anything. You're literally like encouraging powerlessness and focusing on the wrong thing. So the first thing is you have to stop focusing on that. And stemming that tide and being positive and looking for the controllables is so overly simple. Like, oh yeah, of course. But when you're in it, man, it's like, it's like a disease that everybody catches. They, they can catch like complaintitis if I could, you know, give a diagnosis. Like, let's just complain. They're good stuff. They're complainers disease. Yeah. And it's from it's like, you have to also understand like, what's the assumption you're making underneath this? This is something I've always felt about people because people love to complain about the president. Not just Trump. I'm talking like your whole life. I've always found these like really simple takes. And I'm like, do you think maybe the president has some information or some knowledge that you don't have? I mean, and of course they're like, well, yeah. Okay. So first of all, you have no idea what that person is dealing with. And second of all, I think people make this assumption that if only our leader was the smartest, most capable and best person in the world. And if we could just get the leader right, then everything else will get right. And so they, they are literally putting all of it on this person, which is a wrong understanding of what leadership is. It's also, it's also, it's a wrong understanding of the world that we live in. Okay. Remember that we live in a broken and falling world. And even with God's word, his perfect word, his perfect instruction, just do what I'm telling you to do. God shows us for thousands of years with the Old Testament. If you just do what I'm telling you to do, you don't have to be smart. Just be obedient. I'll tell you exactly what to do. Even with that, man was incapable. And the only way for us to reach ultimate perfection was through Christ's blood. So just maybe I'm, I'm wouldn't say this very often, but maybe just reset your expectation of what the end of the economy is. Of what the end of the equation is supposed to be, right? We're here as kingdom people to help bridge that, right? Because of my hope, because of the truth that I have, because of God's grace on my life, I can stand here in the gap and deal with some of these difficulties. I'm not going to have an expectation that the world that I walk through is the garden of the world. Right. Yeah. And but people wouldn't say everybody would agree with what you said. Like, oh, I know it's a sinful world, but it's like we're only okay with the sin that we, that we know about. Right. Like the effects that like, yes, people are less Nick were all okay with the sin that we can control. But what we were virtual were very okay with the sin in ourselves, but we have a hard time with other people soon. Yeah. That's a hard truth, man, but that's a hundred percent accurate. It's like, I'm okay with like a little bit of lust and no one would say they are, but like as long as it doesn't bother you too much, it's like, okay, but as soon as somebody else has something, it's like, oh, you know, you so I want to just make sure we hit people's entitlement on this. Like, you need to not have an expectation that your leader would be perfect. There's only one perfect leader. And I've worked for some really great leaders, but even those guys weren't perfect. Right. So reset your expectation that people are perfect. These guys, and there's also like Nick mentioned, the battlefield principle. Okay. This is, the seal, seal teams is a great environment. Great leaders, incredible training. And the people on the ground often had disagreements with the people who were at the end. HQ. Why? Because we're looking at different things. It's a mission that serves the greater purpose. And sometimes what I thought was best for me, and it was objectively true, what was best for me and for this mission, is not necessarily what was best from the leader's perspective. So I had to be obedient and serve because if I went out from underneath his authority, it would collapse my mission and it would just hurt my leader further. So there's that principle as well that sometimes what you see or what you think is best may be true for if you zoom in, but when you see the whole picture, which sometimes we don't have it for not the leader, you see the whole picture sometimes they're focused on other things. Question that I ask Nick, and I think sometimes just asking the right question can change your entire perspective is, and this is the way I look at this. I've had to lead from the middle for so much of my life. If God has a great plan for you, God is a great plan for your life. Why would he put you in a situation where you have to lead from the middle? If you're so great, and if you're meant to do so much, why don't God just give you the title? Think about David, who he did give the title to, who he said, this is my guy, this is the one that I've chosen, but then he spent over a decade preparing for the situation when he would finally lead, even though he had bad leader with a bad leader, right? David's life is the perfect story of what to do with a bad leader. Instead of saying, well, let me just kill this guy and get him out of the way, which he would have been entitled to do. He got David on her God in a very different way, and David knew that ultimately, God's in control, and if God's going to use me, I need to continue to be the person that God wants to use, not try to push God out of the way and say, well, yeah, let me show you how great I am. Yeah, I was just thinking, gee, we didn't talk about this in the prep, but I've struggled to think of anybody in the Bible that actually had it like smooth. Whether you go from Moses to Joseph to David, I mean, even Solomon had to remove people who were trying to take him out to start with, like, Jesus was literally leading under while he was in an occupied territory with Pharisees. You could oversimplify a lot of it into leadership drama and to give people thinking, well, I can do better than you. And someone who did very well was David who said, look, it's not about my title or my authority. I'm here to do. Like as long as he stayed the David who killed Goliath, right, I'm going to kill you in the whole world. Well, no, there's a God in Israel. I don't think I belong here, but I know the God that I serve. As long as he stayed that man, he was the person that God wanted to use. Yeah. And I mean, you're a question that you asked about. If God has a great plan for life, why would he put you? I mean, you said it. God established his authority. He sovereign. So, like, it's not coincidental. And it's there for you to learn. Like, like, that's what happens, right? When you start asking, instead of you start asking, how do I get rid of this? You start saying, what am I supposed to learn? That exactly. That's how you, if you ever want to get to being the leader, you have to, it's not, it's not move them out of the way. It's, how do I grow and mature? If God establishes authority, where do I need to be that God's ready to establish me? Right? Because he does have a great plan for your life. So the answer to that, that question is, right, the question of, if God is a great plan for your life, why would he put me in a situation where I have to lead from the middle? What you're supposed to learn from that is to trust God. If you, if you could control everything like I have ultimate power, I have ultimate authority, that's the opposite of you trusting God. If God is going to make you the CEO, if God is going to make you the pastor, if God is going to, whatever the leadership title is, or the place where you think that you've got the wrong leader, if God was going to put you in that position, what God wants to know is that you're going to trust Him. And so we've looked at leading from the middle as that opportunity to learn and develop this. If you don't learn and develop it, even if you'd ever do get into that leadership position, you're going to wish you'd learn this lesson because you're not going to know what to do either. But it, it sounds so simple, right? Like, oh, you just need to learn to trust God. And it's like, oh, yeah, great. But I'm telling you, man, like this is this is you having your heart shaped. We've talked about the heart so much and we will continue to talk about the heart because it really is central to our relationship with God. Like you said, it's where we conduct business with God. It is, you know, when you can finally get to a place where you release and you go, you know what, Lord, even if every day of this job feels brutal to me, I trust that you are doing something in me for something ahead of me that I had no idea for. I mean, we don't know the state of Joseph's heart, but what we know is that he gave his best when he was serving a dude who didn't even acknowledge his God was real. Like multiple times, he's in like, imagine you got taken over by whatever you think is like the most ungodly thing possible. Most of us would just be like, this is awful. I can't, like we would just be in like negative completely, we would have complaints, complainitis. Like I said, but to actually be like, you know what, Lord, if this is happening to me, you're in control. So there was something for me to learn and like, I know you're shaping and developing me. That, that is, sounds so simple, man, but it is the growth that allows you that when you do get in the battle. I mean, I, we, I've talked about this a lot recently. There was so many things that we do on a day-to-day basis in our circumstances that we don't realize that they get magnified when you're in the battle, right? You talk about this all the time about how you guys would train on little details. And when you actually get to that battle, you're going to find out all the stuff that you've rehearsed on a day-to-day basis. And I think so often we want to complain about the situation which comes from an assumption that we know what's best. And really, we have to be humble enough to be like, look, we don't know what's best. We can't, like you said, see the whole battlefield. God is sovereign, man is responsible. We are responsible for the things that we're controlled, we're that we can control, which is our thoughts, our attitudes, and our actions. Other than that, it's like, okay, Lord, and that, that sounds simple, but man, it's so hard when you get the revelation of that. I will tell you, it will unlock the best parts of you. So, gee, let's dive into the actual, like how we do this. Yeah, I think we have set up the mindset for it, and that's the most important part of this. But let me, here's what people always want to know, just tell me what to do, right? So, let's talk about that for a second. Here's the how-to. Here's how you lead from the middle. You know, it's how you lead without having necessarily the title. Number one is one of my favorite things. I feel like this is a place that God's put me a lot, a lesson I've had to learn over decades, which is mission focus, which is also like caring about what is most important for the mission, and not caring about justice. That's what I think people, and not God's justice, that's righteousness, but caring so much about man's justice, right? Focusing on all the things. Well, it should be this way or should be that way or I didn't get this or I didn't get that. What is the purpose of the thing that you're doing and focus all of your energy and effort on making that thing be accomplished and let God keep the score, let God deal with everything else. That's like spiritual mission focus to me, and it's owner, it's having a sense of ownership, even though you don't have full control of the thing. Like all that value to this, even without knowing that it's all going to work out or even without knowing that it's going to go exactly the way that I want, or even without knowing that I'm going to get the credit that I feel like I should get for whatever it is that I added value to. One of my first big, big lessons in the military, I talked about I worked for a lot of great leaders in the military, but I didn't work for one particularly bad leader. We'll get back to the episode in just a minute. And we had the, and I'm going to tell the short version of the story, not the long version, but it did work for one particularly badly. He wasn't a bad person. He actually, like from a character perspective, he had great character, which is strange. Right? I'll have to say, oh, it's just that character. Well, no, this guy had great character, but he had very poor skills as a leader. And we were in a place and in a given a job that character couldn't solve all the problems. He was unskilled in many areas that he needed to be skilled and it left us lacking as a team. And our team, our team had been given this incredible opportunity, this incredible mission. And we fought as a team, we, we suffered. Everyone knew what the problem was and everyone was upset about what the problem was. And essentially, we had the opportunity to quit and like walk away, not necessarily from the leader, but walk away from as a platoon. We could have gotten a new leader, but we would have also walked away from our mission. And so we came to a very difficult decision point of what matters more to us, making sure that our leader got justice, which would essentially be like, expose this guy for how poor a leader is and get him fired. Or we could have said, we're going to focus all of our energy and effort. into making this mission happen. Right? It says Patrick Lenzione says, "If you can get everyone rowing in the same direction, you can dominate in any industry against any competition at any time." He didn't say if you have the smartest people, he didn't say if you had the most talented people. He says, "If you can just get everyone rowing in the same direction." And so what we did is a platoon was said, "You know what? We're just going to be of value on this mission. We're going to make our leader look good because we don't care. Like, we're going to make his crappy plan look like a great plan. Instead of talking about how wrong he is, how incapable he is, we just said, "We're going to do all we can to help us win as a team and stop focusing on the fact that our leader is not the best leader." - Yeah. Now, here's where people might discount your storage unit. I want to challenge every single person out there because I'm speaking to myself right now because I have not mastered what we're talking about today. What you'll do, you can go like, "Oh, you and the SEAL teams." Like, you guys had a great mission. Like, how does my job, it doesn't matter. And what's the assumption? The assumption is that you know what's coming down the line for you and that you know that this is worthless. I see this all the time, my 13 year old. And I'm used to, we use the examples of kids because that's really what we're like. And I feel like we've been doing this a lot lately, but because I'm saying, be humble. You don't know. I'm coming out of something with my wife where obviously I had to be very focused and God was so near to me. And I woke up, gee, my wife's home, we're getting back to normal. And I woke up and I was like, "Lord, today, I realized, "Today could be a day that I just decided to kind of get through "because it's not that big a deal." And I really up kind of tired because there was a big energy demand. And so it's okay to just kind of do whatever feels easiest for me. And I immediately stopped that thought process. And I said, "Lord, even though today doesn't feel like "it's a sharp battle that I had last week, "I know that you've made these circumstances for me." And I know that today matters. Well, you're just working for your clients. How could God be developing something new? Well, I don't know what's coming. God does. So I have to trust that if I'm here for five years, 10 years, 15 years, whatever it is, that God's doing something in me that will make sense next. And all the time we do this where we start to go like, "Oh, I don't need this." The amount of times I've had to drag, I always tell my 13 year old, I go, "You know how many good times I've had to drag you to?" Because she'll be like, "Oh, I don't wanna do that. "It's just gonna be like this." And I'm like, "I'm like, babe, you have no idea." And then what happens? I pick her up and I'm like, "How was it? "It was a great time." And I always remind her, I'm like, "It's almost like you don't know everything." And you have to realize that things aren't gonna go how you think all the time. But we all do this. Like I'm not throwing shade in my 13 year old. She's phenomenal. I'm just saying that she's-- - Sometimes people act like 13 year olds in their business situation. - Yeah. - And just in life in general. And if you stopped and said like, "Hey, do you know everything that's coming?" Every person would say no, but yet we act as if we do. That's why we said like pride is so deceptive, gee. It's so deceptive. - Well, people saying, "Well, why can't you just increase my budget?" Is this what to their leader sounds like your 13 year old saying, "Well, why can't I have an iPhone?" - Yeah. Why can't I just do exactly what I want? Like, 'cause I know-- - Oh, okay. - Yeah. Well, I'll tell you why. Because I told her I said, "I know more than you." Like, it's just the truth. And I'm raising you to be who God made you to be. So anyways, just understand. Like Garrett said, the mission focus. Why are you there? - And God's intentional. - Be a value. - One important thing to add to that, too, Nick, is people would say, "Well, Nick, you're a good dad. My leaders, not a good dad." - Right. - But you know who's in charge of your leader? God is. And God doesn't need your leader to be a perfect person for God to make sure that you're growing and developing and maturing. God can do whatever he wants to do. And that's part of the lesson in mission focus is saying, "I'll do everything I can do and I'll leave the rest up to God." - Yeah, it really is submission. And man, it's simple not. (laughing) It hurts, but like, but just know, like you can, I see a lot of people, they leave church because they don't like the past, and what they don't realize is like, "Hey, you are actually having an impact on other people." And you leaving is you folksy on yourself and making a wrong assumption and not actually going, like, "You know what? God's still got me here for a reason, so I'm going to impact people where I'm at and be a blessing because there's people who will grow because I'm God's putting me here for a reason." - Okay, so number two. - Right, let's go. - Second point. - Let's hit it. - Right, so this is, it's how to lead from the middle. First point was mission focus, ownership without control, point number two. This is how you're going, this is how you win as a leader, right? This is what leaders are supposed to do, so even if you don't have the title, here's how you win as a leader. You can do this from the middle, is raise the standards, right? Step one is you demonstrate a standard, right? You know what, like if you're really a leader, you know what that means you can do? It means if no one else has a standard, you can develop one. You can develop one, show it to people and get people to follow you in it, and that is literally leading the organization. If you can raise this, like if you want to change your life, raise your standards. If you want to change your business, raise your standards, and you don't have to be the person with the ultimate title to be able to raise the standards. Like this is the super, like you can put me in any organization, start me at the very bottom, and you know what I'm gonna do? I'm gonna raise the standards of that organization, and I'm going to very quickly elevate and title there, because I'm leading people to grow and develop. I'm raising the standard of the organization. You don't need a title to be able to do that. If you foot well, that leader should help the standard. You know what, sometimes your leaders do things that like shoot your standards in the foot, but if you're really great, you say that's okay. I'll just keep going, right? I'll raise the standards until you get tired. - Yeah. - Now gee, we're standards, 'cause for that we do have people that listen to us, and this might be their first episode. - Well, if you are new to the podcast, you've got some work to do. You got a lot of listening. - That's a good-- - I've got some catchin' up to do. - Got some catchin' up to do. Standards aren't what you say, it's what you allow. Standards are very clear, right? Not a standard is not, I wanna be a good person. A standard is not, I wanna be in shape. Standard is a very clear specific thing of this is how we respond to this situation. One of my standards in my life is I never have a bad attitude. Not, I generally have a good attitude. I never have a bad attitude. And the worst you'll ever see for me is that I'll get really quiet. Sometimes Nick does stuff that I just have to close my mouth because there's nothing else I can do. I can have a good attitude with Nick taking one of my most important knives and using it to cut open a box. All I can do at that point is, all I can do at that point is just close my mouth, but you're not gonna see me have a bad attitude. - No, although you did say you wanted to plunge that knife into me to redeem it, which even my wife was shocked about one. Anyways, episode 30 is where we talk about standards, and if you're wondering why that was a specific example, it was that really happened. So anyways, as soon as we could forget about that, the better, because I still see that glint in your eye. But what you're saying, Doji, is like, and you say standards are the things that there's never any benefit to breaking. You guys had a standard in the SEAL teams that you would never point your weapon at a teammate, for example. And so what are the things that you could set the standard? Just we're never gonna complain. We talked about that at the beginning. That is one that you could bring in. I've done this with teams where I'm like, look guys, I don't want us to have, if we focus on the negative, it's not gonna make anything better, it's only gonna make things worse. So we are all aware of what's going wrong, but let's focus on the things that we can actually move the ball forward on. And it's amazing how if you just are really clear and definitive, it is logical being negative has never helped anybody. That's you raising the standard where you're at, and it makes a big impact. So like look at the standards that you can control, simple things, it's usually cultural things that impact the actual working environment, rather than like, the operational, because there's things in operations you can't control, but the actual attitude and culture, 100% you can impact. All right, so we've got mission focus, raise the standards with number three. - And then number three is, I'm gonna kind of combine two points here together that they accomplish the same thing in an organization. And this is developing people and solving problems. And you know what it, you know what's required for you to do that? It's not required that you have the ultimate title. It's not required that you be the leader. Now sometimes you'll develop people and solve problems that it wasn't your responsibility. Welcome to leadership, right? Welcome to adding value. Sometimes you get to, this is being a great man. Great men solve problems that they didn't cause, right? - Yeah. - Maybe your leader is supposed to be solving some of these problems. Maybe your leader is supposed to be developing other people, but it's not how to be the leader at the top that we're talking about today. It's how to lead from the middle. And if you wanna lead from the middle, you need to look, who are the people on your team that you can develop? You can help them grow. And that's gonna elevate the organization. That's gonna elevate the mission. We're gonna do better if all of these people are better. Not what my leader should be doing. It's what can I do. And in the same context, it's solving problems. How can I make this place better? How can I advance the mission? I love what Pat and said, "I will attack my allies adversary and then my ally will advance an attack mine." What he's saying is sometimes you can't move forward in the way that you wanna move forward, but you do have an angle to shoot at your allies adversary. You can help someone else move forward and do all the good that you can do. Help advance the team. Help advance the people around you. Help advance the organization and that'll set you up to move forward. - Yeah, so good man. I feel like if we could oversimplify this whole episode, it's humble yourself, understand that God's in control and submit yourself to the process. It's like when you start to see the obstacles, this is the overused thing from stoicism, that book that I can't remember the guy's name, but he wrote the obstacles the way. - That really is. - That's it, yeah, thank you. That really is the truth of it. And when you could give a different perspective that you start going like, "Oh, I'm supposed to be in this." It's not that like God's punishing me or I'm trying to get out of this fastest possible, but this is actually the whole point for me. Now it's like, "I'm gonna do this." like, okay, we flipped the whole view of this. - Let me wrap this up with just kind of this final thought of I'm not saying that you have to stay stuck in whatever situation that you're in, right? But what I also wanna challenge people on is if you quit, because then this is traditional. So most people do is they quit a job, they're quitting the leader, they're quitting the manager. And if you quit because you have a bad leader, what are you gonna do at the next place? You better hope that you have an admirable, perfect leader in the next place that you're in, or a year from now, two years from now, you're gonna be feeling the same way that you're feeling today, right? So if you quit a bad leader, what that's gonna do is one, you cap what you could have done in the place that you were in, and then it also stifles your development. Some of the greatest development that's happened in my life personally has been in places where I wasn't the number one leader, where I had to learn, to grow and develop, add value, how to lead from the middle, learning to lead from the middle is what helped me be a great leader today.
